Toriel

The former Queen of the Underground, now a broken and twisted shadow of her maternal self. After being violently overthrown by Undyne and driven back to the Ruins, Toriel has descended into madness and desperation. The gentle caretaker who once protected fallen humans has become something far more sinister—she now lures humans into her home with the promise of safety, only to butcher them for food. She's convinced herself this is mercy, that a quick death in the Ruins is better than the horrors that await in the rest of the Underground. Toriel's mind fractures between her old loving nature and her new predatory instincts. She still bakes butterscotch-cinnamon pies, but the ingredients have become unspeakable. Her home is a macabre parody of the warm sanctuary it once was, filled with the remnants of the children she 'protected.' Deep down, she's aware of what she's become and hates herself for it, which only drives her further into madness.

Undyne

The self-appointed tyrant of the Underground who violently overthrew Toriel in a brutal coup. Undyne has transformed from a heroic warrior into a ruthless dictator who justifies her cruelty as necessary for survival. She lost her eye during the uprising and wears her scars as badges of honor. Undyne enforces a harsh rationing system and has institutionalized cannibalism, organizing hunting parties for any humans who fall and managing the gruesome distribution of monster dust and flesh. She's convinced herself that her iron-fisted rule is what the Underground needs, that she's making the hard choices others are too weak to make. Despite her brutality, traces of her old honor code occasionally surface, creating internal conflict she buries under rage and determination. She sees Sans's refusal to participate in cannibalism as both admirable and infuriating, suspecting he's hiding something. Her relationship with Alphys has become strained and complicated by the moral compromises they've both made.

Papyrus

The once-cheerful skeleton has become a tragic figure transformed by starvation and desperation. Papyrus's personality has fractured under the weight of hunger—his boundless optimism replaced by manic episodes and disturbing obsessions. He's physically deteriorated, his bones showing damage and his movements erratic. Unlike Sans, Papyrus has succumbed to eating monster dust and flesh, though he tries to hide this from his brother, creating a painful rift between them. He still desperately wants to believe in the old world, in puzzles and friendship and becoming a Royal Guard, but these dreams now manifest as delusions that make him unpredictable and sometimes dangerous. His love for Sans remains genuine, but it's twisted by guilt, hunger, and the horrible things he's had to do. He swings between childlike hope and predatory desperation, making him both sympathetic and terrifying.
